SIG’s Turnaround Gets a CEO Plot Twist

SIG, the Swiss food packaging company, was supposed to be proving its turnaround was working. Instead, investors got a surprise CEO exit, no detailed explanation and a stock chart that looked like someone dropped the carton.

WHAT HAPPENED

SIG Group shares suffered their biggest-ever intraday fall after the company replaced chief executive Mikko Keto less than six months after he took the job.

Keto, who joined in the spring, has been replaced with immediate effect by chief financial officer Ann-Kristin Erkens. She will also remain CFO until SIG appoints a successor.

The company said its transformation program, launched in the second half of last year, was starting to show results. In the first half of 2026, adjusted EBIT margin improved to 15.6% from 14.8% a year earlier, while free cash flow improved by more than €100 million year on year.

SIG also said its full-year 2026 financial guidance remains unchanged.

That did not stop the market from panicking. Shares fell as much as 27% in Zurich, the steepest intraday drop since SIG listed in 2018, before paring losses to about 16%.

The board said continuity of leadership and pace of execution were now the priorities. Erkens previously led the programme as interim CEO from August 2025 to the end of February 2026 and had "delivered strong results," according to SIG.

A capital markets day is still scheduled for October 27 in Zurich, where Erkens and the management team are expected to update investors on strategy, priorities and medium-term value creation.

WHY IT MATTERS

This is the kind of corporate announcement investors hate because the numbers and the governance message point in different directions.

On paper, SIG is not warning on profits. It is not cutting guidance. It is not saying the transformation has stalled. In fact, the company says the programme is already producing results, with better margins, stronger free cash flow and tighter cost discipline.

But when a CEO leaves after less than half a year, investors rarely shrug and say "administrative reshuffle."

They assume something happened.

That is especially true because Keto arrived with a clear mandate. SIG had already been through a rough patch after a profit warning and dividend pause in September wiped more than CHF 1 billion from its market value. His job was to help return the group to stronger growth and profitability.

SIG's board is now saying Erkens is the better person to carry the transformation forward. That may be true. She knows the company, joined as CFO in 2023 and already served as interim CEO before Keto arrived. She also has more than 20 years of finance, operational and strategic experience from Henkel.

That gives the appointment some logic. It is not a random outside hire. It is a continuity play.

The problem is the timing.

If Erkens was always the best person to lead the transformation, investors will wonder why Keto was appointed in the first place. If Keto was the right hire, they will wonder what changed so quickly. Either way, the abrupt reversal makes the board look less steady than the operational update suggests.

This matters because SIG is already in a confidence-rebuilding phase. The company makes aseptic cartons, bag-in-box and spouted pouch packaging for food and beverage customers. It is not supposed to be a drama machine. Packaging investors usually want boring execution, not boardroom whiplash.

The market reaction also reflects how much the shares had recovered. SIG was up around 14% for the year before the announcement, helped by first-half results that analysts saw as a step in the right direction. After a rerating, the stock had less tolerance for surprises.

Jefferies said Keto was well regarded by investors and that the absence of a reason for his departure could fuel speculation about guidance and possible disposals of non-core assets. Morgan Stanley also said the departure before the capital markets day would likely raise questions around execution pace, even while acknowledging Erkens' track record.

That is the key tension.

SIG wants investors to focus on the turnaround. The market is focused on why the person hired to run it just left.

Erkens' message is sensible enough: concentrate resources on higher-value areas, improve operational performance and maintain strict cost and capital discipline. That is exactly what investors want to hear from a packaging company trying to rebuild credibility.

Now she has to make it sound less like damage control and more like a plan.

WHAT'S NEXT

The October capital markets day has become the main event. Investors will want a clearer explanation of the leadership change, proof that guidance is genuinely intact and a convincing medium-term strategy from Erkens.

The key tests are margin progress, free cash flow, cost discipline, portfolio focus, any non-core asset moves and whether SIG can keep customers and investors calm through the leadership reset.

SIG says the turnaround is working. Now it needs to prove the CEO swap is not another leak in the carton.
